Our Process

How we work

Every engagement follows the same four-phase structure. The scope varies by business, but the approach stays consistent: diagnose first, design second, build third, and stay until the systems hold.

Embedded

We work inside your business, not from an office across town. Proximity is how we catch what reports miss.

Sequential

Each phase builds on the previous one. We do not skip the diagnostic or rush the architecture to get to implementation faster.

Finite

Engagements have a defined end point. The goal is a business that runs without us, not one that depends on us.

01

Diagnostic

2–3 weeks

We map the full operational landscape: workflows, systems, reporting lines, and decision bottlenecks. This is not a surface-level review. We interview key stakeholders, shadow critical processes, and audit the technology stack to build a complete picture of where friction lives.

In practice

For an institutional financial services firm, the diagnostic uncovered that legacy infrastructure was blocking 24/7 global operations, compliance workflows relied on manual review, and the client portal was creating drop-off at nearly every onboarding step.

Deliverables
  • Operational friction map
  • Technology stack audit
  • Stakeholder interview findings
  • Priority matrix with quick wins and structural fixes
02

Architecture

4–6 weeks

Using the diagnostic findings, we design the operational infrastructure your business actually needs. This covers workflow protocols, system integrations, governance frameworks, and org design changes. Every recommendation is specific, sequenced, and tied to a measurable outcome.

In practice

We designed a phased retirement plan for the legacy platform, restructured the custody and settlement model to reduce operational complexity, and mapped a three-vendor integration architecture that replaced fragile manual handoffs with automated routing.

Deliverables
  • Workflow architecture and process documentation
  • Systems integration roadmap
  • Governance and KPI framework
  • Implementation timeline with milestones
03

Implementation

8–16 weeks

We build and deploy the systems alongside your team. This is where most advisory firms hand over a deck and leave. We stay embedded: configuring tools, training staff, adjusting processes in real time, and solving the problems that only surface once changes are live.

In practice

We rebuilt the client portal from the ground up with a modernised UI and cohesive brand identity, deployed automated compliance workflows that cut manual review time by over 80%, and built a centralised knowledge base that reduced support ticket volume without pulling engineering resources.

Deliverables
  • Configured and integrated systems
  • Team training and change management
  • Process rollout with live adjustment
  • Progress reporting against milestones
04

Stabilisation

4–8 weeks

New systems need time to settle. We remain available to troubleshoot, refine, and iterate as your team finds its rhythm with the new infrastructure. This phase ensures that changes stick rather than reverting to old habits under pressure.

In practice

The rebuilt portal retained up to 90% of users through previously high-dropout steps. The platform architecture passed due diligence scrutiny for potential acquisition activity, and the distributed team maintained zero slippage on strategic milestones through a leadership transition.

Deliverables
  • Post-implementation review
  • Refinement and edge-case resolution
  • Handover documentation
  • Ongoing advisory recommendations
Engagement Models

Two ways to engage, depending on where you are.

Operational Audit

Diagnostic phase only

A standalone assessment for businesses that want clarity on where the friction lives before committing to a full engagement. Includes the friction map, stack audit, and prioritised recommendations. Takes 2–3 weeks.

Request Audit

Full Engagement

All four phases

End-to-end operational transformation. We diagnose, design, build, and stabilise the systems your business needs to scale. Typical duration is 4–8 months depending on scope. Every engagement begins with the diagnostic.

Common questions

How much does an engagement cost?

Pricing depends on scope, complexity, and duration. An operational audit is a fixed fee. Full engagements are scoped after the diagnostic phase, once we understand the work required. We will always give you a clear number before any commitment.

Do you work with businesses outside Melbourne?

Yes. While most of our work is with Melbourne-based businesses, we take on engagements nationally. The diagnostic phase typically involves some on-site time, with subsequent phases handled through a mix of in-person and remote work.

What if we only need help with one area (e.g. tech stack)?

The diagnostic still comes first. Operational problems rarely live in isolation, and what looks like a technology issue often turns out to be a workflow or governance problem. The audit gives us the context to scope the right intervention, even if it ends up being narrower than a full engagement.

Do I need to commit to anything upfront?

No. We are based in Melbourne and happy to meet in person before anything formal begins. No pitch deck, no pressure: just a conversation about where your business is and whether we can help. If it makes sense to work together, the diagnostic is the first committed step.

How many clients do you take on at once?

We limit active engagements to ensure every client gets embedded attention. We would rather turn work away than spread ourselves thin. If timing does not work, we will tell you upfront and suggest an alternative starting point.

Engagement Spotlight

Trading operations modernisation for a global asset manager

The situation

A large asset manager's equities trading desk relied on ageing on-premise tools and manual contingency processes. During market failovers, the team had limited visibility and slow recovery. Data from broker channels was going unprocessed, and internal workflows hadn't kept pace with the firm's growth.

What we did

  • Led the full modernisation of the contingency trading platform, migrating to cloud-native infrastructure
  • Built a real-time data processing pipeline to surface actionable broker insights from over 100,000 messages daily
  • Prototyped machine learning models for trade execution optimisation
  • Migrated legacy on-prem scripts to modern CI/CD workflows and ran firm-wide governance workshops

The outcome

$10M+per year in identified trading opportunities via broker insight pipeline
100k+messages processed daily through real-time data pipeline
Firm-wideadoption of version control and governance practices across the division
Targeted Interventions

Not every engagement needs a six-month roadmap.

Some of the sharpest gains come from short, focused interventions. A single bottleneck removed. A manual process automated. A fragile system made reliable.
